Process Redesign comes first in almost every solution set. It’s two moves: remove the work that adds no value, then reengineer what’s left into a simpler sequence. A smaller maze still has complexity, and the simpler the route, the less there is to automate, test and maintain later.
Before you start: the solution set from Define, with the process owner named. See Define your solution set.

Remove waste

Look for the work that doesn’t change the outcome: duplicated effort, rework, approvals nobody acts on, handoffs that only move information from one place to another. Your Work Brain shows where it happens and how often, including the workarounds and exceptions that a written procedure misses. Two things to keep in place while you remove it:
  • Controls. A step can look like waste and still be the control an auditor relies on. Check with the controls holder before it goes.
  • Downstream work. Make sure the step you remove isn’t an input someone else depends on.

Reengineer

Rearrange what’s left so the work moves in as straight a line as it can: one left turn, one right turn, mostly straight through.
  • Separate the high-volume work from the work on the critical path, because they need different fixes.
  • Decide what can run in parallel, and what has to stay in sequence for controls.
  • Make every human handoff explicit: who hands what to whom, and what “done” means at each one.

Deliver the redesign

1

Design the future state

Write down the future-state steps with an owner for each. Advisor and your templates can draft future-state designs and BRDs from the captured process. See Using and editing templates.
2

Write the SOPs and the training

Produce SOPs for the new way of working, and have the process performers check them and the training against real examples before anyone relies on them. See Process documentation (SOPs & PDDs).
3

Pilot in one unit

Pick a representative unit, and measure a scoped version of your target metric against a threshold you set in advance. Run it for whole cycles, and keep go-lives out of peak periods.
4

Roll out in waves

Put the sustain layer in place first (owners, job aids, a support route), then roll out wave by wave.
5

Make the new way the standard

Pin the approved process as your standard so Advisor can compare observed work against it and show you where practice drifts. See Set your process standard (UDS).

Who owns what

The process owner approves the policy, controls and operating change. Within supplies the diagnosis, helps design the future state, and measures the result against the baseline you captured in Discover.

Then automate the simpler route

Once the route is simpler, automate the repeatable steps with fixed rules, and use agents for the variation rules can’t handle. See Build an agent with the Within ADK.
